
Supply chain strategy developmentWe worked with this client to develop a new supply chain strategy, creating multiple new supply channels, from paper mills to packers. These channels delivered different service levels in terms of speed and minimum order quantity, some vendor-managed, others customer managed. A new strategy was developed, along with implementation plans to deliver overall supply chain savings of £15m, with simultaneous service improvements Customer service improvementThis global medical product manufacturer was experiencing significant customer service difficulties, and instigated a rapid performance improvement project to turn the fulfilment operations around. We scoped and delivered the planning, manufacturing and supply streams of a rapid impact programme that successfully raised ‘on time in full’ service levels to customers from 8% to over 90% in six months. We led a joint consultant/client team to redesign and implement tactical performance improvements in manufacturing, procurement, supply and supply planning, moving the business from monthly to weekly planning cycles. We also implemented and ran operational management processes to increase NPD performance and improve product availability. We subsequently led the design and validation of the European planning and inventory strategy and identified inventory reduction opportunities of over £40m (50%) within one year. |
Supply chain planning system implementation managementWe project-managed the client’s global implementation of the Manugistics supply chain planning tool across six manufacturing sites and ten national selling and distribution companies across the world, involving over 200 people. The scope included supply chain training, designing the software training programme, process and procedural development, managing specialist consultants, project progress communication, setting project structure, creating a project identity, assisting the personnel management onto the project team as well as identification and management of change management issues. These phases of the project were implemented on time and within the £3 million budget. Supply chain strategy design & implementationAs part of a major Efficient Consumer Response initiative, we led a client factory based team to review the operational capability of the production facilities, focusing on changeover reductions, reliability & conformance to plan improvements and minimum batch size reduction. A shift from forecast production planning to synchronised planning was implemented, resulting in an increase in overall factory output of 25%, inventory reduction of £1m. Customer service levels were simultaneously raised. We also reviewed the complexity of the company's product range by fully costing each SKU on an ABC basis and rating them by value to the business, the customer and the consumer. Recommendations were then made to rationalise the range by 40%, allowing profitability to be enhanced by up to £5m. |
